Closes swamp-club #2818.

The gatorwalk-factory skill covered driving a work item but not making a factory. Since factories are made and changed by the agent, never by hand, this adds the authoring half.

What changed

  • references/authoring.md (new): a state machine modelled on swamp-getting-started. Each state has an action, a check before moving on, and an on-failure step.
    • Interview in one batched round: the tracker (built-in by default, or Linear), human stops, what counts as done, how work lands.
    • Start from the closest example with init --from, never from scratch.
    • The five authoring rules from the 2026-09-29 trial.
    • A validate check loop, with all nine graph findings explained in plain words, plus saved scenarios.
    • Show the design page, then start the first work item.
    • Changing an existing factory: pinned copies, reset repin only on the person's word, edit in place vs a new name.
  • Never offers the swamp-club Lab tracker or the swamp-club-swamp-extensions example. They are team-only (from Seth's acceptance run).
  • SKILL.md: the "not covered yet" line becomes a pointer to authoring.md, and the triggers include set up / create / change a gatorwalk factory.
  • Tests (integration/extension/):
    • The checker accepts model search and model create for the built-in tracker and Linear.
    • authoring's commands run as written, from an empty repo to a started work item.
    • The findings table is pinned to graph.ts FindingCode.
    • The Lab is kept out of authoring.
  • README: an "Authoring a factory" section.

Acceptance

Seth ran a fresh agent in a new repo with "set up a gatorwalk factory for ..." and got a usable factory. The one defect, offering the Lab, is fixed here.

Follow-ups

  • #2839: Show it uses the studio (serve has since landed in #2806).
  • #2840: validate warns on a way back with no description and on a product with no schema.
  • #2842: scrub the Lab from everything else a public user sees.
  • A note on #2795 about the tracker field and the triaged status-key mismatch.

Verification: verify-build and verify-reviews passed on 1bf0cb4, and the attestation is posted.

Closes swamp-club #2818. The gatorwalk-factory skill covered driving a work item but not making a factory. Since factories are made and changed by the agent, never by hand, this adds the authoring half. ## What changed - **`references/authoring.md`** (new): a state machine modelled on swamp-getting-started. Each state has an action, a check before moving on, and an on-failure step. - Interview in one batched round: the tracker (built-in by default, or Linear), human stops, what counts as done, how work lands. - Start from the closest example with `init --from`, never from scratch. - The five authoring rules from the 2026-09-29 trial. - A `validate` check loop, with all nine graph findings explained in plain words, plus saved scenarios. - Show the design page, then start the first work item. - Changing an existing factory: pinned copies, `reset repin` only on the person's word, edit in place vs a new name. - **Never offers the swamp-club Lab** tracker or the `swamp-club-swamp-extensions` example. Add references/authoring.md, a verify-gated state machine that takes a
person from "I want a factory for X" to a validating factory and a started
work item: one batched interview (tracker, human stops, done, landing),
init from the closest example, the authoring rules from the 2026-09-29
trial, a validate check loop with every graph finding in plain words,
the design page, and changing a factory with running work items.

SKILL.md points to it and triggers on setting up or changing a factory.
The skill test checks the new command forms, runs authoring's commands
from an empty repo to a started work item, and pins its finding table to
graph.ts.

The Lab tracker and the swamp-club-swamp-extensions example are for the
swamp-club team's own repositories. Authoring now offers only the built-in
tracker and Linear, drops the example from its starting table, and tells
the agent to strip Lab mentions from a copied example. A skill test keeps
the Lab out of every section but the one that forbids it.
